Everyone repeats that short forms convert better, and almost nobody shows the math on both sides. The easy side is well known: fewer fields, more submissions. The hard side is what actually settles the argument, because the same field that kills the submission is the one separating a lead worth calling from a throwaway email address. How to use it

  1. Fill in monthly form views and the current submit rate. A view means someone who saw the form, not the whole page: if the form sits in the footer, those two numbers are very different.
  2. Enter the share of submissions that becomes a qualified lead today. Use whatever your sales team counts, be it a reply, a booked meeting or an opened opportunity. Then enter what one of those leads is worth, usually average deal size times close rate.
  3. Count today's fields by type. A dropdown with a few options counts as standard; anything that requires writing a sentence counts as open.
  4. Build the new form you are considering. The page default removes the two most expensive questions, phone and open text, and keeps one light qualifier.
  5. Read the break-even line. It answers the objection that always shows up in the meeting, that short forms bring bad leads, with a number instead of an opinion.

How it works: the formula

The model does not count fields, it adds up friction points by field type. Name and email are what every visitor already expects to hand over, so the first two points are free and never get billed. Anything past that is billed friction, and the penalty compounds:

billed friction = max(0, friction points − 2)
multiplier = (1 − p) ^ (new friction − current friction)
new submit rate = current rate × multiplier
new qualification = current qualification × (1 − q) ^ (qualification points removed)
qualified leads = views × new rate × new qualification

Where p is the submit drop per friction point (0.07 at the moderate penalty) and q is the qualification loss per qualification point removed (0.08 by default). Shortening the form makes the multiplier exponent negative, which returns a number above 1. Compounding, instead of multiplying penalty by number of points, is what stops the model from zeroing out a big form and keeps the math consistent in both directions: removing a field and adding it back lands exactly where you started.

The weights follow the pattern of public form studies, which all point the same way: an expected field costs little, a personal field costs a lot, a field that requires writing costs more still. The qualification column is the counterweight: name and email qualify nobody, while phone and open fields are exactly what sales uses to separate a browser from a buyer.

Worked example (reproduces the default result)

The prefilled values: 9,000 form views per month, a 6.2% submit rate, 55% of submissions turning into qualified leads, each qualified lead worth $400. Today's form has 7 fields: 2 basic, 3 standard, 1 phone and 1 open. The new one has 3 fields: 2 basic and 1 standard.

Today's friction is 2 × 1.0 + 3 × 1.5 + 1 × 3.0 + 1 × 4.0 = 13.5 points, of which 11.5 are billed. The new form's friction is 2 × 1.0 + 1 × 1.5 = 3.5 points, of which 1.5 are billed. The billed difference is 10 points, so the multiplier is 0.93 to the power of minus 10, that is 1 ÷ 0.483982 = 2.0662, a relative lift of 106.6%.

The estimated submit rate goes from 6.2% to 6.2 × 2.0662 = 12.81%. In volume, monthly submissions go from 9,000 × 0.062 = 558 to 1,153, that is 595 extra submissions per month. So far this is the math any form calculator does.

Now the other half. Today's form adds up to 7 qualification points (3 from the standard fields, 2 from phone, 2 from the open field) and the new one adds up to just 1. That is 6 qualification points removed, so the usable share falls to 55% × 0.926 = 55% × 0.606355 = 33.3%. Qualified leads go from 558 × 0.55 = 307 per month to 1,153 × 0.333 = 384 per month: that is 78 extra qualified leads, which at $400 each is worth $31,039 per month and $372,472 per year.

The break-even point closes the reasoning. To tie with today's 307 qualified leads, the new form would only need 307 ÷ 1,153 = 26.6% usable share. Since today it runs at 55%, the headroom is 51.6%: qualification can be cut in half and the change still does not lose money. There is an elegant identity hiding there, worth keeping: the headroom is always 1 minus the inverse of the submit multiplier. Double your submissions and you can afford to lose half your qualification.

Finally, the test line. Detecting a relative lift of 106.6% on a 6.2% baseline takes 308 visitors per variant at 95% confidence and 80% power, roughly 3 days at that traffic. This is why the form is the best first test of any operation: the effect is large enough to be proven before the week is over.

Two readings matter here. First, the damage is not linear per field: the first three fields cost little, and the fourth, when it is a phone number, costs more on its own than the two before it combined. Second, the order in which you remove fields changes the result: removing the open question and the phone field from a seven field form recovers almost all the lost ground, while removing two company fields recovers very little. Attack the expensive ones first.

The half nobody calculates: qualification

Forms exist to produce useful conversations, not submissions. If sales starts calling twice as many people and closes the same number of deals, the change destroyed value even though conversion went up in the report. That is why the model carries a qualification weight per field and why the tool's headline output is qualified leads, not submissions.

In practice there are three ways to keep both sides. The first is enrichment instead of asking: a work email already gives you company and size through an automatic lookup afterwards, without asking for anything. The second is qualifying after the submission, with a question on the thank you page, which costs no leads at all because the conversion already happened. The third is the conditional field, shown only to people who picked the option that matters. In all three, qualification still exists and simply steps out of the way of the submission, which the model represents as qualification points preserved at lower friction.

If your product has a long sales cycle and a high cost per conversation, be conservative on qualification loss and generous on the friction penalty. If your funnel is self-service and people can try it alone, do the opposite: qualification is worth little and submissions are worth a lot. How to read it and where this model misleads

The first limit is the usual one: field count correlates with conversion but is not the only cause. Long forms tend to live on older pages, with worse copy and less social proof, so part of the lift credited to shortening belongs to the rebuild that came with it. Change the form and the page in the same test and you will know that you improved, but not why.

The second is visitor intent. Someone arriving on a branded search, already decided, walks through a ten field form without blinking; someone arriving cold from an ad quits at the third. If your traffic is mostly high intent, use the conservative penalty, because the average model will overstate the gain.

The third is that a field is not only a field. Confusing labels, aggressive validation that complains before the person finishes typing, the wrong mobile keyboard and an error message that wipes what was already filled in all kill submissions as much as extra fields, and no calculator sees any of it. How many fields should a form have?
The honest answer is: the fewest that still let you reply to and prioritise the person on the other side. Public landing page studies point to a three to five field range as the sweet spot for most lead capture forms, with a visible drop in submissions beyond it. But field count is the wrong variable to decide on its own, because a five field form of short inputs weighs less than a three field form where one of them is a phone number or an open question. That is why this calculator weighs by field type instead of counting.
Which field hurts form conversion the most?
Phone numbers and open text fields, by a wide margin. A phone field signals an incoming sales call, which is exactly what most people want to avoid on a first interaction, so it carries three friction points in the model against one point for an email field. Open fields, such as budget or describe your challenge, weigh even more at four points, because they demand writing and deciding rather than autofilling. A full address field behaves like an open field for the same reason.
Does a short form flood the CRM with junk leads?
It does, and that is precisely the half almost every form calculator ignores. Dropping the phone field and the budget question raises submissions and lowers the usable share, so the correct comparison is not submissions against submissions but qualified leads against qualified leads. Is a short form better than a multi step form?
Multi step forms usually land between the two: they keep the expensive questions but charge the friction after the first commitment, once the person has invested a few seconds and tends to finish what they started. If you use steps, model only the first step fields as the new form and treat later fields as a partial loss, because some people drop out halfway. The common mistake is assuming that splitting into steps removes friction: it only moves it, and step two abandonment tends to be high.
Can I prove this change in an A/B test?
Yes, and forms are one of the few cases where the test fits even a small site, because the effect is large. Do the field type weights hold in any market?
They hold as a starting point, not as universal truth. The weight of a phone field depends heavily on culture and sector: in local services or high ticket sales, where a call is expected, it weighs less than the model assumes.
